Principals create acceptable use policies that focus on what tools are permitted but never state whether critical thinking, independent problem solving, or careful reading are skills your school prioritises. Without this clarity, teachers cannot distinguish between helpful AI use and cognitive outsourcing.

The fix

Before any policy is written, list three to five cognitive skills essential to your school's mission, then check every AI tool against whether it protects or undermines each one.

Principals licence Turnitin AI for plagiarism detection, Khan Academy for maths support, and Microsoft Copilot for research tasks without connecting these decisions to what evidence of learning you actually need. Each tool shifts what students produce and how teachers evaluate it.

The fix

Map every new AI tool against your existing assessment methods and ask whether it changes what you can actually see about student thinking.

A blanket rule about AI use in Year 7 English essays is not the same decision as AI use in A-level physics extended projects or vocational maths. Principals often create one policy to save time, but this leaves teachers in different departments confused about what compliance looks like.

The fix

Develop three versions of your AI adoption plan: one for foundation skills (primary and lower secondary), one for subject specialisation (upper secondary), and one for independent research and portfolios.

Schools measure success by how many students submit work on time or pass assessments, but these numbers hide whether the work represents genuine thinking or AI-assisted output. Your targets may improve while student judgement actually declines.

Schedule a structured review of each approved AI tool every six months, asking staff whether they have seen unexpected changes in student thinking or teaching practise.

Teachers Development and Leadership Mistakes

Principals book a session where staff learn how to use Khanmigo or Copilot features but never ask why a particular task should or should not use AI. Teacherss leave knowing the tool but not knowing when its use serves learning and when it replaces the thinking you want students to develop.

The fix

Every AI training session must include a case study where staff decide together whether using the tool helps or harms the cognitive skill they are trying to build in that lesson.

Principals emphasise how AI will free teachers from marking or administrative work, but many teachers hear this as a threat to their professional value. Morale erodes quietly because the principal has not addressed the real concern: whether their expertise still matters if a tool can do parts of their job.

The fix

In your first communication about AI adoption, explicitly state which elements of teaching AI cannot do and why human judgement from qualified staff remains irreplaceable.

Principals introduce Copilot for Education and expect staff to integrate it into lessons without reducing planning time, marking commitments, or professional development on something else. Teacherss experience this as an extra demand on already full schedules.

The fix

When approving a new AI tool for classroom use, reduce one other demand from each department so integration is possible within existing working hours.

A principal assumes that because some staff use ChatGPT at home, the whole staffroom is ready for Copilot integration. This leaves less confident teachers struggling alone and creates an unspoken hierarchy between 'AI teachers' and others.

Assess staff confidence with AI tools in your professional development needs survey, then offer tiered support so no one is left behind.

Teacherss notice that students using Khanmigo for maths become dependent on the tool's prompts and stop attempting problems independently, but the principal has not created a formal way for this concern to be heard or investigated. The observation stays silent.

The fix

Create a monthly 'AI impact' slot in your staff briefing where any teacher can raise a concern about how a specific tool is affecting student learning or wellbeing without it being treated as resistance to progress.

Assessment and Student Wellbeing Mistakes

Teacherss accept ChatGPT-drafted essays that students have edited and call this assessment of writing, or accept Copilot-assisted problem solving as evidence of maths understanding. Without clear boundaries, assessment no longer measures what you think it measures.

The fix

Write a one-page guidance for each assessment type that specifies whether AI use is forbidden, permitted with disclosure, or permitted without disclosure, and what the difference is between student thinking and AI assistance.

Principals approve Microsoft Copilot for research assignments with good intentions, but do not track whether students still develop their own search strategies or whether they now default to the AI summary. The cognitive change happens gradually and invisibly.

The fix

Collect three samples of student work from the same task type before and after introducing an AI tool, and ask department heads to describe what cognitive steps the students skipped or retained.

A principal approves Turnitin AI for feedback and assumes students will use it optionally, but students feel peer pressure or sense that teacher feedback will be less detailed if they do not use the tool. Choice becomes coercion.

The fix

When approving a student-facing AI tool, ask staff how they will ensure students who do not use it receive the same quality of feedback and assessment attention as those who do.

Students who use Khanmigo see personalised learning paths and instant feedback that human teachers cannot match in a busy classroom. This can leave students feeling that their teacher's feedback is inadequate or that learning without AI is somehow inferior. Quiet anxiety builds.

The fix

Before introducing student-facing AI tools, ensure your staff communication explicitly names what a human teacher offers that AI tools cannot, so students understand the value of human feedback and relationship.

Principals allow students to use ChatGPT and Copilot throughout their learning but then restrict the tools during formal assessments, creating confusion about what counts as cheating versus learning. Students have learned to rely on the tool for thinking they now cannot do without it.

The fix

Decide in advance what the purpose of each assessment is, then restrict AI tool use for at least the final two weeks before any major exam or portfolio submission so students rebuild independent capability.
